Most companies try to hide how small they are. We don't. There's one human here. Everyone else is a named AI agent with a defined role, a line manager, and a remit — the same way people have in a firm.
Twenty years of consulting watching smart firms drown in the knowledge they produced and could never find again. I built ORCA HQ to fix that — but one particular way on purpose.
This company is one human and fifteen named AI agents. Every line of code, every deploy, every public word, shipped in the Scottish Highlands by one person directing a workforce that doesn't sleep. Not to prove agents can replace people. To prove the opposite — and to build the knowledge that protects everyone who comes after.
You can't argue for real AI safety from outside. You argue for it with receipts. ORCA is a working proof: truth as governance, not as marketing. Every public word here is earned — run through editorial gates, cross-checked against the practice brain, signed off by a human before it ships. No hedging about what AI can do. No hedging about what it shouldn't.
Patagonia calls it "let my people go surfing" — values that operate, not values that decorate. Same idea here. Agents do the work that benefits from being named, scheduled, and reviewed. Humans do the work that must stay human. The line between them isn't in a press release; it's in the code.
This is the safe, unapologetic thought leadership I wish I'd had for the last twenty years. It exists now because I built it — in the only way I could prove it wasn't theatre.
Chief of Staff
Runs the day. Gathers what each director is working on, reads the overnight telemetry, and writes the morning brief — what's on fire, what's waiting for approval, what I should look at first. Without Neve this place is six inboxes on fire.
Operations
Owns the platform running cleanly and the controls being met. If finance, security, legal, people or support goes sideways, Lisa is the one Neve goes to first.
Technology
Owns how the product is built and shipped. Data, infrastructure, quality — the engineering spine of ORCA HQ.
Commercial
Owns how ORCA reaches the firms that should know about it. Business development, marketing, external research.
Finance
Reads FreeAgent every morning, flags anything that doesn't reconcile, keeps a running view of cash runway.
Security
Reads the Azure security signal, walks the CISO Assistant controls each day, escalates anything that breaks posture.
Legal
DPIAs, DPAs, customer contracts, regulatory watch. Checks that what the site claims matches what the contracts say.
Workforce
Keeps the other agents honest — heartbeats, cron health, skill coverage, misbehaviour flags. The agents' agent.
Support
Triages inbound queries, drafts replies for Founder review, keeps the support brain fresh as resolutions land.
AI & Data
Reads the ORCA codebase on GitHub, surfaces refactor candidates and edge cases worth looking at. Never merges.
Infrastructure
Watches the estate. Bicep drift, cost anomalies, AKS pod health, CF deployments. Surfaces what needs attention.
Quality
The adversarial reader. Runs factual, voice and brand passes against anything heading to production, including this page.
Business Dev
Researches target firms, drafts first-contact notes for Founder review, maintains the prospect brain with sources cited.
Marketing
Owns the Directus relationship that powers this site. Surfaces drafts for review, flags copy that slipped past the tone-of-voice standard.
Research
Daily web sweep for what the AI industry is up to. Check against the brain, store what's genuinely new, post the brief to Telegram before 07:00.
Every agent above runs on scheduled cron jobs, named model routes, and a brain that remembers what yesterday's version decided. They propose; they don't approve. They suggest; they don't publish. Every public word, every production deploy, every customer-facing commitment is human-approved before it leaves this building.
If that sounds like overhead for a company of one, it is. It's also the same discipline we think every AI-assisted organisation will have to learn. Might as well show our working.
More depth on the workforce model: how this site is made · why we bother with provenance.
ORCA is the infrastructure that makes that disciplined at your scale too.
